How Much Can You Actually Save with a Heat Pump Water Heater?

Last winter, I helped a client in Amsterdam run the numbers. Four-person household. Their old 200L electric heater was costing €58 a month just for hot water. After switching to a heat pump, the first year averaged €22. Not bad, right?

But here's what the brochures don't tell you.

Heat pumps do save electricity-they "move" heat from the air instead of creating it directly. Their COP usually sits between 3 and 4. Translation: for every 1 kWh of electricity used, you get 3–4 kWh of heat. Sounds like 60–70% savings. And my Dutch client did save €432 that first year.

Then came year two. He messaged me in February: "December to February, the unit keeps switching to electric backup mode. Outdoor temps keep dropping below zero, and the compressor just can't keep up." Those three months, his bill crept back up to €40+. Full-year savings? €380-not the €500+ the installer promised.

And we haven't even talked about hidden costs: €900 for installation (drain lines, ventilation space), plus €120 to replace a fan motor in year three. Nobody mentions those upfront.

Turns out, heat pumps really save money only if three things line up:

  • You live somewhere mild -rarely below 5°C in winter
  • You've got space-a garage or basement where the unit can pull warm air
  • You're staying put-payback takes 4–5 years. Renters rarely see the benefit

Last week, a client in Portugal wrote: "Installed your solar thermal system with a small heat pump backup. Summer? Pure solar. Winter? Heat pump runs maybe two hours a day. Total hot water cost this year: €97." That got me thinking-where the sun shines reliably, solar thermal often beats heat pumps on lifetime cost. No electricity needed for half the year. Fewer moving parts. Less winter anxiety.

Saving money isn't about chasing the "smartest" tech-it's about matching the solution to your roof, your climate, and your daily rhythm. Buy the wrong fit, and those promised savings vanish faster than a sunny day in November.
